Sometimes you need to run a retrospective with minimal notice and on a topic you’re not deeply familiar with. This guide provides a proven 5-stage approach for running effective retros in any situation.
The 5-Stage Retrospective Process
Stage 1: Set the Scene (5 minutes)
Explain the purpose of the meeting:
- What happened and why we’re reflecting
- What outcome we’re looking for
- How the session will run
- Ground rules (confidentiality, openness, etc.)
Stage 2: Gather Data (10-15 minutes)
Collect information about what happened:
- Events and timeline
- Perspectives from different team members
- Facts and context
- Ask clarifying questions
Techniques:
- Timeline exercise
- “What happened?” round-robin
- Silent reflection followed by sharing
- Capture on visual board
Stage 3: Generate Insights (10 minutes)
Move from data to understanding:
- What patterns do you notice?
- What were the causes?
- What contributed to success?
- What blocked progress?
Techniques:
- Root cause analysis
- “5 Whys” exploration
- Dot voting on key themes
Stage 4: Decide What to Do (10 minutes)
Determine actions for improvement:
- What’s one thing we should start doing?
- What’s one thing we should stop doing?
- What should we continue?
- Assign ownership and deadlines
Stage 5: Close and Commit (5 minutes)
End with clarity and commitment:
- Summary of insights and actions
- Public commitment to improvements
- Date for next retrospective
- Gratitude for participation
Running the Retro When You’re New to the Topic
Key principles:
- Facilitate the conversation, not dominate it
- Ask questions you don’t know the answers to
- Capture perspectives from people who were there
- Let the team generate insights
- Trust the process
